The client is a growing healthcare Independent Software Vendor (ISV) delivering Medicare Advantage solutions for older adults and individuals with certain disabilities needed to strengthen its quality governance model while scaling product innovation.

Business Situation

As the organization expanded, quality assurance practices evolved inconsistently across teams. While Agile was introduced, execution varied significantly, resulting in fragmented testing processes and limited quality visibility.

Key challenges were

  • Fragmented QA execution with limited cross‑functional and product‑level knowledge
  • Agile process not fully implemented; key sprint ceremonies like Planning, Grooming, and Retrospectives are inconsistent or absent
  • Limited availability of standard QA templates and artifacts, resulting in inconsistent test planning, execution, and reporting across teams

QA Discovery (ImpactNOW) and Establishment of TCoE

Engagement Approach

The engagement began with a three-week QA discovery program under ImpactNOW framework. Throughout this period, Enhops performed an in-depth analysis to assess the current QA environment and pinpoint areas for potential enhancement. During these three weeks, several key initiatives were undertaken:

  • The team finalized the overall scope, identified key modules, and developed QA handbook to guide standardized practices.
  • Service Level Agreements (SLAs) and Key Performance Indicators (KPIs) were clearly defined to measure progress.
  • A detailed implementation plan for the Test Center of Excellence (TCoE) was developed.
  • An assessment of automation tools and technologies was performed to ensure alignment with organizational needs and future scalability.
